from what I hear its just a bell housing swap and transfer case swap unless you already have a 23 spline case. Pretty straight forward

I've done some extensive searching on Jeepforum.com .
If I can find an AX15 with bellhousing and a 23-spline t-case, it's pretty much a bolt-in solution. Even my new clutch will swap over.
Now...to start the search for one with under 100k miles.

If you can just find an input gear for cheap money(possably ebay) from a transfercase that was behind an ax15 they are an easy swap out. I had a ba-10 in my 89 wrangler which I did a TF999 3 speed automatic conversion to, so I that box sitting around. MY 91 with the ax15 tranny blew the front and rear bearings in the t case. I just took the input gear from the junk one and swapped it into the good gear box. You have to take the whole t case apart to replace the gear but it is very easy.
Just trying to save you some money.
I can ask my buddy if youd rather just buy a t case if hes got one. I know he has like 3 sitting in his garage.
